Why Vibe Coding Projects Stall Before Launch, and How to Finish
By Momenul Ahmad, Founder & Lead Architect, SEOSiri · Published October 2026 · Developer Portal
TL;DR
- Vibe coding gets you to a working demo fast. Projects stall in the last stretch: unclear scope, code nobody understands, no tests, security gaps and no deployment plan.
- Research shows we are poor judges of our own AI-assisted speed, which hides these problems until late.
- The fix is a lightweight engineering routine: write the spec, work in small slices, test, review, harden and ship. Free open-source tools to support each step are listed below.
What Vibe Coding Is, and Why It Spread
The term was coined by AI researcher Andrej Karpathy in February 2025 for a style of programming where you describe what you want, accept what the model produces, and iterate on results without closely reading the code. Martin Fowler's note on vibe coding frames it exactly this way, and adds a caution about relying on code you haven't reviewed. The phrase spread quickly into everyday use; Wikipedia's entry tracks its dictionary recognition and ongoing debate.
For prototypes, personal tools and learning, that approach can be excellent. The trouble starts when a prototype is expected to become a product.
Why Vibe Coders Fail to Finish
Only the first item below comes from controlled research. The rest are commonly reported patterns, and we label them that way.
1. The perception gap (RESEARCH)
In a METR randomized trial, 16 experienced open-source developers completed 246 real tasks. With early-2025 AI tools allowed they took 19% longer, though they had predicted a 24% speedup and afterward believed AI had helped. The sample is small and the tools have since changed, so read it as evidence that self-assessment is unreliable, not that AI is useless.
2. No definition of done (COMMONLY REPORTED)
Without a written scope, every prompt adds a feature. The project grows sideways and never reaches a releasable state.
3. Code nobody understands (COMMONLY REPORTED)
If you never read the code, you can't debug it when the model's next fix breaks something else. Progress turns into a loop of regenerating and hoping.
4. No tests, no version control (COMMONLY REPORTED)
Fix one bug, break two features, with no way to see what changed or return to a working state.
5. Security and data exposure (WELL-KNOWN RISK CLASSES)
Working code isn't safe code. Authentication gaps, exposed secrets and injection flaws are the standard categories in the OWASP Top 10, and broken object-level authorization tops the OWASP API Security list.
6. Over-privileged agents (PRINCIPLE)
An agent with write access to production data can do real damage from one bad instruction. Least privilege applies to AI tools too.
7. The deployment gap (COMMONLY REPORTED)
Environment variables, hosting, error alerts and cost limits are rarely part of the prompt, so they get skipped until launch day.
How to Overcome It: The Finish-Line Routine
- Write a one-page spec and a definition of done. List what ships in version one and what waits. Give the model the spec each session.
- Ask for a plan before code. Have the model outline files, data model and steps, then approve or correct the plan.
- Work in small vertical slices. One working feature end to end, then commit. Never let a session span ten changes.
- Use version control from minute one. Commit after every working slice so any breakage is a diff, not a mystery.
- Add tests for behavior you care about. Start with a few acceptance tests for the core flow and run them after every change.
- Read every diff and make the model explain it. If you can't summarize what a change does, don't merge it.
- Run a security pass before launch. Check authentication, authorization, secrets, input handling and dependencies against the OWASP lists. Keep agents on read-only access and staging data.
- Plan deployment and monitoring early. Set environment variables, error alerts, rate and cost limits, and a rollback path.
- Know when to get a human review. For payments, health data or anything regulated, have an experienced engineer review the risky parts.
| Stage | Typical failure | What fixes it |
|---|---|---|
| Scoping | Feature creep, no finish line | One-page spec, definition of done |
| Building | Fix-one-break-two loops | Small slices, commits, acceptance tests |
| Understanding | Unreviewed, unexplained code | Read diffs, ask for explanations, architecture review |
| Hardening | Auth gaps, secrets, injection | OWASP checklist, scanners, least-privilege access |
| Shipping | No monitoring or rollback | Error alerts, cost limits, deployment checklist |

Why do vibe coding projects fail to finish?
They usually stall after the demo works: scope keeps growing, the code isn't understood or tested, security and deployment are skipped, and builders misjudge their own progress. Research on AI-assisted coding shows self-estimates of speed can be badly off.
Is vibe coding safe for production apps?
Not by itself. Production code needs review, tests and a security check against standards like the OWASP Top 10. Vibe coding is best for prototypes, personal tools and learning unless you add those steps.
How do I finish a vibe-coded project?
Write a one-page spec with a definition of done, build in small tested slices with version control, read every change, run a security pass, and set up monitoring before launch.
Which free tools help finish a vibe-coded project?
SEOSiri's open-source repositories map to each stage: API Validator and API Guard for vetting and hardening, CodeMender IA for architecture review, VS Code MCP Manager for toolchain setup, and cloudflare-security-txt and Developer UI Kit for shipping.
Do I need to know how to code to vibe code?
You can start without it, but finishing and securing a real product is much easier if you can read the code or get an experienced engineer to review the risky parts.
